## Real gains
At a hydraulic valve-body customer, spindle utilization went from 61% to 86% after cell-ization, with night shift essentially unmanned. The win isn't the robot itself — it's removing the "operator waits for machine / machine waits for operator" gaps.
## Don't expect zero intervention
"Lights-out" is the ideal; in reality tool wear, chip nesting and blank variation still need people. We saturate manned-hour output and hold a stable 4–6 h unattended night run — not a promise of 24 h zero-touch, which basically never holds.
## Investment threshold
Cell conversion usually makes sense from 3–5 machines up; single-machine payback is weak. For very high-mix, few-off work, changeover and programming time eat the automation benefit — evaluate carefully.
